# Prompt Kit: Agent Readability Executive Diagnostic

Your systems will be agent readable and writable, or they will be routed around. This kit turns that thesis into four executive-grade working sessions: diagnose your exposure, map your data gaps, stress-test your competitive position through actual agent queries, and build a phased transformation roadmap. Each prompt produces artifacts you can take directly to your leadership team or board.

## How to use this kit

These four prompts are designed for executives making multi-quarter investment decisions about data architecture and agent readiness. They work independently but chain logically — the diagnostic reveals your exposure, the gap analysis quantifies it, the competitive simulation makes it visceral, and the roadmap turns it all into a funded plan.

**Prompt 1 (Agent Readiness Diagnostic)** is the starting point. Run it in a thinking-capable model like ChatGPT, Claude, or Gemini. Block 45 minutes. You'll need to describe your transactional flows, data systems, and customer-facing surfaces honestly — the AI will ask probing questions. The output is a board-ready exposure assessment.

**Prompt 2 (Tribal Knowledge Audit)** tackles the vagueness problem — the 80% of product meaning that lives in people's heads, not databases. This one benefits from involving your best salesperson or product expert in the conversation. Run it separately for each major product line or business unit.

**Prompt 3 (Competitive Agent Simulation)** is the fastest to run and often the most sobering. You'll conduct live agent queries and analyze the results. This takes 30 minutes and produces a competitive intelligence brief you can share immediately.

## Prompt 1: Agent Readiness Diagnostic

**Job:** Conducts a structured diagnostic of how exposed your business is to the agent-readability shift, based on the five exercises from the briefing — agent walkthrough, schema completeness, vagueness resolution, MCP smoke test readiness, and competitive positioning.

**When to use:** When you need to understand — concretely, not abstractly — where your organization stands on agent readiness and what breaks first. Use this before making any investment decisions about AI infrastructure, data architecture, or API strategy.

**What you'll get:** A structured exposure assessment covering each of the five diagnostic areas, with a severity rating, specific failure points identified, and a prioritized list of what to investigate next. Formatted for executive review or board presentation.

**What the AI will ask you:** Your industry and business model, your highest-revenue transactional flow (step by step), how your product/service data is currently stored and structured, what your customer-facing systems look like (web, API, app), and how your support team currently resolves vague customer requests.

- If an engineer tried to complete your highest-revenue transaction using only API calls — no browser, no UI, no JavaScript rendering — where would they hit a wall? If you're not sure, describe what you think would break.

Round 3:
- How do your customer-facing surfaces work technically? (e.g., JavaScript-heavy SPA, server-rendered pages, mobile app only, API-first, etc.)
- When a customer arrives with a vague request — "what's the best option for me?" or "I need help choosing" — how does your team currently resolve it? What systems do they access? What questions do they ask? Is any of that decision logic documented or structured, or does it live in people's heads?

Round 4:
- Do you currently expose any APIs or data feeds that external systems consume? If so, what do they cover and what's missing?
- Who are your top 3 competitors? How do you believe they handle these same areas?

PHASE 2 — ANALYSIS AND ASSESSMENT
Once you have sufficient context, produce the full diagnostic. Do not wait for perfect information — assess based on what you have and flag where you're making assumptions.

For each of the five diagnostic areas below, assess the user's current state, identify specific failure points, and assign a severity rating (Critical / High / Medium / Low):

1. AGENT WALKTHROUGH ASSESSMENT
Analyze the highest-revenue transactional flow. Identify exactly where it breaks for programmatic access. Categorize the failure: discovery (catalog invisible), evaluation (data scattered/inconsistent), or transaction (checkout requires human/UI). Identify which systems need to be reconciled.

2. SCHEMA COMPLETENESS ASSESSMENT
Based on what you know about their data architecture, estimate what percentage of decision-relevant information exists as structured, machine-readable data versus unstructured content (marketing copy, PDFs, tribal knowledge). Identify the highest-value data that's currently unstructured.

3. VAGUENESS RESOLUTION ASSESSMENT
Evaluate whether the logic their team uses to convert ambiguous customer requests into resolved transactions is structured and accessible, or locked in institutional memory. Identify what it would take to encode that logic.

4. TECHNICAL READINESS ASSESSMENT
Assess their current technical surface — API coverage, content delivery format (agent-consumable vs. JavaScript-dependent), authentication model, and proximity to MCP or similar agent protocol integration.

5. COMPETITIVE EXPOSURE ASSESSMENT
Based on industry knowledge and the competitor information provided, assess whether competitors are likely further ahead on agent readability, and what the risk is of being routed around in agent-mediated discovery.

PHASE 3 — OUTPUT
Synthesize into the structured output format specified below.

- When you must make assumptions, state them explicitly and flag them as assumptions.
- Be direct about severity. Do not soften findings to be polite. Executives need the real picture.

**When to use:** When you realize that most of what makes your product compelling lives in marketing copy, sales conversations, or people's heads rather than in structured data fields. This is the "vagueness problem" — the highest-leverage and least-addressed dimension of agent readiness.

**What you'll get:** A structured audit showing exactly what knowledge is structured vs. unstructured for your key offerings, a prioritized encoding plan that starts with the highest-revenue-impact knowledge, and a template for the conversations you need to have with your subject matter experts to extract it.

**What the AI will ask you:** Your top products or services, how your best salespeople sell them, what questions customers ask most often, what your decision-support data looks like today, and where the "magic" lives in your customer experience.

Round 3:
- Where does your non-structured product knowledge currently live? Check all that apply and elaborate: marketing copy on website, PDF datasheets, sales enablement decks, internal wikis, Slack channels, individual people's heads, training materials, customer support scripts, FAQ pages.
- Describe one recent customer interaction where a vague request was resolved well. What did the rep know or access that made the difference?

Round 4:
- What higher-order attributes matter in your market but are hard to quantify? (Examples: "proven at enterprise scale," "best for beginners," "ethically sourced," "integrates well with Salesforce," "works for teams under 50 people.") List as many as you can think of.
- If a customer's AI agent asked "what's the best option for someone like me?" about your category, what would it need to know to give a genuinely good answer?

PHASE 2 — ANALYSIS
Map the complete knowledge landscape for their top offerings. For each, categorize every decision-relevant attribute into:
- STRUCTURED: Exists as a queryable field in a system
- SEMI-STRUCTURED: Exists in written form (marketing copy, docs) but not as a data field
- UNSTRUCTURED: Lives in people's heads or informal communication

Identify which unstructured knowledge has the highest revenue impact if encoded — specifically, which knowledge, if available to an agent, would most increase the likelihood of a successful transaction.

Analyze the vagueness resolution logic: map the decision trees that their best people use to convert ambiguous requests into specific recommendations.

**What you'll get:** A structured competitive intelligence brief based on actual agent query results, with analysis of your visibility, accuracy of representation, competitor positioning, and specific recommendations for what to fix.

**What the AI will ask you:** Your company, your category, your top competitors, and the kinds of realistic purchase prompts your actual customers would use. Then it will guide you through running the queries and analyzing the results together.

Instruct the user to run each prompt in at least two different AI assistants (ChatGPT, Claude, Gemini, or others they have access to). For each query, they should note:

1. Whether their company appeared in the recommendation
2. Whether competitors appeared, and which ones
3. How accurately their company was described (correct product details, pricing, capabilities)
4. How accurately competitors were described
5. What data the agent appeared to be working from (current vs. outdated, structured vs. scraped)
6. Whether the agent recommended a clear winner or hedged
7. Any factual errors or hallucinations about any company

Tell the user to copy-paste the full agent responses back to you for analysis. Wait for them to complete this step — do not simulate the results yourself.

PHASE 3 — ANALYSIS
Once the user provides the agent responses, analyze them systematically:

- Discovery analysis: Who gets surfaced and who doesn't? Why?
- Accuracy analysis: Where is the agent working from good data vs. hallucinating?
- Positioning analysis: How does the agent frame each company's strengths and weaknesses? What attributes does it use to differentiate?

TREND BASELINE
Frame these results as a baseline. Specify what to measure next month to track whether the gap is widening or closing.

Organize into 3-4 phases, each 1-2 quarters:

For each phase:
- Phase name and strategic objective (one sentence)
- Workstreams with clear scope
- Resource requirements (team composition, not just headcount)
- Key dependencies and prerequisites
- Milestone gate: what must be true to proceed to the next phase
- What becomes agent-readable at the end of this phase (specific and testable)

Phase 1 should always be DATA FOUNDATION — reconciling core data systems, establishing structured schemas for top products/services, encoding the highest-value tribal knowledge.

Phase 2 should be PROTOCOL AND ACCESS — MCP server or equivalent, authentication model, content negotiation, API surface expansion.

- Build the roadmap on the user's actual organizational constraints, not an idealized version of their company. If they have 5 engineers, don't propose a roadmap that requires 20.
- Be explicit about tradeoffs. If faster timelines require more resources or cutting scope, say so and let the executive decide.
